Value engineering: how to cut 30% of FF&E cost without changing the design

Value engineering has a bad name because it is usually done badly: a tender comes in over budget, someone swaps finishes at random in a spreadsheet, and the design dies by a thousand cuts. Done at the right moment, VE is not cost-cutting — it is re-pricing the same design against how things are actually made. Across our projects it typically recovers 15 to 40 percent of FF&E cost without a single visible change. Here is where that money hides, and how to run the process without losing the design.

Where the 30 percent actually hides

Material substitution with equivalence, not downgrade. Solid walnut at 40 mm thickness is a beautiful way to waste money: book-matched walnut veneer over a stable engineered substrate gives the same surface, better dimensional stability in air-conditioned interiors, and cuts the material cost of that component roughly in half. Marble-look sintered stone saves USD 200 or more per square metre against premium marble while improving durability. PVD-coated stainless steel replaces solid brass at a fraction of the price with higher scratch resistance. Every swap we propose arrives with physical samples, so the design team approves a surface they have touched, not a promise in an email.

Construction, not surface. Reducing component count, re-nesting parts to raise sheet and board yield from 70 to 85 percent, and rationalising metal gauges to what the load actually requires routinely removes 10 to 15 percent of fabrication cost. A drawer carcass redesigned from nine parts to six assembles faster, ships flatter and fails less. None of this is visible in the finished piece — which is exactly why it should be cut first.

Repetition engineering. Two hundred guestrooms rarely contain two hundred unique items, but they are often drawn that way. Standardising carcass modules across room types, consolidating finish SKUs from fourteen to six, and batching production runs converts bespoke pricing into series pricing while the design stays custom. Hardware consolidation alone — one hinge system, one drawer runner family — typically saves 3 to 5 percent of casegoods value and simplifies the maintenance team’s spare-parts shelf for the next decade.

A worked example

On a recent 214-key hotel project, the tender FF&E package came in 28 percent over budget. We re-priced the same drawings: veneer for solid timber on casegoods (minus 9 percent of package value), sintered stone for the specified marble on vanity tops and the lobby wall (minus 7 percent), carcass modularisation and finish consolidation (minus 8 percent), and flat-pack re-engineering of wardrobes and credenzas, which cut the container count from 19 to 14 (minus 4 percent). Total: 28 percent recovered, one finish swap the designer actually preferred, zero change to the design intent. The savings were documented line by line, so the owner could see exactly what moved and why.

How to run VE without losing the design

Timing is everything. VE after tender is surgery; VE at design development is planning. The workflow that works: we price the design exactly as specified, then return two or three alternates at different budget points, each with samples and a written statement of what changes and what does not. The designer keeps authorship of every decision — we supply the cost consequences.

Two rules keep the process honest. First, VE targets the invisible 80 percent — substrates, hardware, construction logic, packaging — before it touches anything a guest sees or touches. Second, every saving is documented against durability: a cheaper finish that doubles maintenance cost is not a saving, and we will say so in writing. The result is a design that arrives on budget looking like the rendering — the only kind of value engineering worth the name.
